Run three variants instead:
- Production as it is.
- The old model on the new library.
- The new model on the new library.
I did this for a self-hosted speech model that a Laravel app calls over HTTP. The new model looked more than twice as fast as production. Variant 2 showed the whole speed-up came from the library upgrade: the old model on the new library was just as fast and gave the same output on almost every file. That split one risky decision into two smaller ones. The library upgrade is a low-risk speed win you can ship by itself. The model switch is a quality question only.
Other things that helped:
- Build the eval set from your own data, picked for spread: very long inputs, very short ones, hard cases, and a few clean, easy controls. The models only differed on the long and hard cases.
- Commit each run's raw output (one JSON file per input) next to the eval script, so new comparisons don't need a rerun.
- Without hand-labelled answers, compare runs against each other and list the longest stretches where they disagree, with timestamps. A person checks those few spots instead of everything.
- Fill in expected answers by hand, never from either model's output.
